Most organizations don't go looking for a Managed Service Provider. They go looking for a better one, because the last one stopped delivering.

Yet many organizations still evaluate Managed Service Providers the same way they did years ago. After working in managed services for a long time, I've noticed a consistent pattern: most conversations don't begin because an organization wants an MSP. They begin because they're looking for a new one. The previous relationship didn't deliver the value they expected. Support felt reactive. Improvements slowed. Trust faded.

By the time we first spoke, technology was rarely the biggest challenge. Rebuilding confidence was.

That made me ask a question worth sitting with: why does this happen so often?

It Usually Starts Before the Contract Is Signed

I don't blame anyone for comparing price first. If I were evaluating a service outside my own area of expertise, I'd probably do exactly the same. The challenge is that managed services are difficult to compare from a proposal alone.

On paper, most MSPs offer a similar list: 24/7 support, monitoring, experienced engineers, defined SLAs, and predictable monthly pricing. Two providers can put nearly identical proposals on the table while operating in completely different ways. The monthly fee is easy to compare. The operating model behind that fee is much harder.

Managed Services Have Evolved Through Four Stages

Understanding how the model has matured helps explain why some providers still fall short, and what to look for in one that won't.

Reactive Support is where it started. Something breaks, a ticket is raised, an engineer fixes it, and success is measured by response times. There's nothing inherently wrong with this model if it's what a client genuinely expects. But it's support, not managed services.

Traditional Managed Services introduced monitoring, documentation, maintenance, and structured operational processes. A meaningful improvement, but the work still largely revolved around reacting to issues after they occurred.

Next-Generation Managed Services shifted the focus from keeping systems running to continuously improving the platform. This is where automation, infrastructure as code, FinOps discipline, security by design, architecture reviews, capacity planning, operational governance, and continuous optimization come together. Success is measured not only by uptime but by business outcomes. The objective is not simply to resolve incidents faster; it's to create fewer incidents to begin with.

Agentic Operations is where the model is heading now. Cloud environments generate more data than any group of people can realistically process in real time. AI-powered operational agents are beginning to help by correlating events, identifying likely root causes, recommending remediation, executing approved operational tasks, and surfacing optimization opportunities. This doesn't mean AI replaces experienced engineers. It means engineers spend more of their time improving the environment and less on repetitive operational work. The future of managed services is not people versus AI; it's people working alongside AI.

The Best Work Is Usually Invisible

When organizations compare MSPs, they typically compare the monthly fee. What they rarely see is everything required to consistently deliver great service.

A next-generation MSP invests in ITSM platforms, monitoring and observability tooling, privileged access management, structured incident management, automation, documentation and runbooks, security governance, AI-enabled operations, continuous training, and regular service reviews. These are not optional extras. They are the foundation that makes a reliable managed service possible, and they are exactly what separates providers who look identical on paper.

The Biggest Risk Isn't Technology. It's Dependency on People.

Every organization experiences attrition. The question isn't whether people leave. It's whether clients notice when they do.

I've seen environments where one engineer held almost everything: the architecture, the undocumented workarounds, the critical scripts. Everything worked until that engineer resigned. A mature operating model assumes that people will change. Knowledge is documented, shared, standardized, and increasingly supported by automation and AI. Clients should never notice when someone moves on. If service quality shifts every time an engineer resigns, the problem isn't attrition. It's the operating model.

Questions Worth Asking Before You Sign

Price still matters. But it shouldn't be the first question. If I were selecting an MSP today, here is what I'd want to understand:

  • How proactive is your operating model, and how is that proactivity measured?
  • What tools and platforms are included in the service, and which ones cost extra?
  • How do you retain and transfer knowledge when engineers change?
  • How much of the operational workload is automated?
  • How are you using AI to improve operations?
  • How do you continuously improve cost, security, and performance over time?
  • What outcomes do you measure beyond SLA compliance?

Those answers reveal far more than the monthly price ever will.

A Final Thought

Technology will continue to evolve. Cloud will continue to evolve. AI will continue to evolve. Managed services will evolve with them.

But one principle won't change. The strongest Managed Service Providers won't be defined by how quickly they respond when something breaks. They'll be defined by how consistently they improve the environment, reduce operational risk, and combine people, proven processes, automation, and AI to help their clients succeed.

So when the time comes to evaluate a managed services partner, perhaps the first question shouldn't be: "How much does it cost?" Perhaps it should be: "What operating model am I investing in, and will it still be the right one two years from now?"
